資深創投 (VC) John Doerr 70 年代曾在 Intel 工作, 之後進入 Kleiner Perkins Caufield & Byers 之後 (他現在是該公司主席) 經手了對一些後來成爲世界知名公司的投資,如亞馬遜和谷歌。他 2017 年的書 <Measure What Matters: OKRs: The Simple Idea that Drives 10x Growth> 受到了 Bill Gates 的推薦,稱”任何想要成爲更好管理者的人都該看”:

在這篇 AMA (ask me anything) 內, John Doerr 對從他經驗所整理出的對企業家給出了一些廣泛的建議,例如如何建立團隊、設定目標、尋找投資人、與投資人溝通等,也簡單介紹了他的創投理念。

企業家應該要有熱情、樂觀態度、幽默感、以及服務精神,這些特質才能讓企業家完成創業的本質 —— 用極少的資源完成極難完成的任務:

I find also that enthusiasm, optimism, humor, service—those are all powerful qualities that allow you to help people do more than anyone thinks is possible with less than anyone thinks is possible. By the way, that’s my definition of an entrepreneur —someone who does more than anyone thinks is possible with less than anyone thinks is possible.

他希望企業家能夠同時追求技術卓越以及客戶滿意,而不是專注在競爭對手上:

Personally, I look for entrepreneurs who are committed to technical excellence and who are obsessive about customers (rather than competition).

還要有緊迫感、野心、願景、以及謙卑,願意以團隊爲重:

I look for a sense of urgency, the ambition and the vision, and the humility—and the purposefulness of putting their team above themselves. I’m looking for missionaries, not mercenaries.

給潛在投資人簡報的時候最重要的是在一百字內精簡回答你能提供的價值是什麼:

As for don’ts, reading a lot of slides in a pitch meeting, verbatim, is a disaster. I think you ought to be able to state your value proposition up front, in 100 words or less, with one slide.

他個人還對什麼驅動企業家創立及運營公司比較感興趣:

Also, I for one am interested in the answer to the question “What drives you?”

I think it’s great to have a slide that says, “Here’s our mission and our values”.

好的投資人很重要,企業家不能隨便和投資人接觸關系,所以務必要謹慎選擇,多了解投資人的背景和做事方式。

好的執行 (execution) 比好的點子要重要很多。Intel 前 CEO Andy Grove 因此設計了 OKR (objectives and key results),目標 (objectives) 是你想要完成的事情, 關鍵結果 (key results) 是你要如何將目標完成,就是 What 和 How 兩個問題。

要有效的招聘到好的人才,你必須要清楚闡述你的公司在做什麼、爲什麼值得好人才來工作,還得明確定義招聘職位的要求:

I would make sure you’ve got a very clear message about your own business. And I would test that to make sure that other people understand what your business is and why it matters. I would write down a job req for anyone you’re going to hire.

Organizations adapt to the talents of the people working there, but you ought to be clear about what you’re looking for.

做事情應該以人爲本,如果你真的想要幫助其他人,一般事情都會順利進展:

I think the most important thing is the power of people. If you put people first, and you bring a people focus to all of your decisions, if you truly like people and want to help them, then things tend to work out well. And that doesn’t just apply to business, that applies broadly, to life.

I believe that family comes first and the way to make meaning in life is through others. So that’s a really important and guiding lesson.
